From Operations to Mindset Coaching

How eight years in corporate leadership led to a deeper mission

2008–2016

Senior Operations Roles

Spent eight years in operational leadership at two multinational corporations based in Singapore. Managed teams, drove transformation initiatives, and watched firsthand how executive mindsets shaped everything—from decision quality to team culture. That’s when it clicked: the best strategies fail if leaders can’t think differently.

2016–2018

MBA & Research Focus

Pursued MBA at National University of Singapore with a thesis on adaptive leadership in volatile environments. The neuroscience and psychology behind how leaders process complexity fascinated him. He realized coaching needed to go deeper than skill training—it had to rewire how people think.

2018–Present

Executive Coaching & Program Design

Founded work at Mindful Leaders Pte Ltd. Designed signature programs blending neuroscience-backed coaching with mindfulness. Over 2,000 senior leaders trained across financial services, tech, and manufacturing. Every program starts with one principle: authentic transformation requires changing how leaders see the world.

His Approach to Leadership Development

Mindset First

Leaders don’t fail because they lack skills. They struggle because they’re operating from outdated mental models. Change the thinking, change the results.

Science Meets Practice

Everything’s grounded in neuroscience and behavioral research. But it’s not academic—it’s practical. You’ll understand why you do what you do, and how to change it.

Business Results Matter

Personal growth is great. But real success is when mindset changes translate to strategic decisions, better team dynamics, and measurable business outcomes.

Authentic Partnership

Coaching isn’t about a guru telling you what to do. It’s about honest conversations where you discover your own answers. That’s where real change happens.

“The executives I work with don’t need more information. They need to think differently about the information they already have. That’s the shift that changes everything.”

— Marcus Teo

Questions About His Work

What makes your approach different from typical leadership training?

Most leadership training focuses on skills and frameworks. You leave, attend a few workshops, take notes, and then slip back into old patterns. We’re not interested in that. We start with how you actually think—your assumptions, your emotional triggers, your mental models. We don’t just teach you new skills; we help you see why you’ve been avoiding certain decisions or conversations. That’s where real change begins. You’ll work with neuroscience-backed methods that actually stick because they’re grounded in how your brain learns.

Who typically works with you?

I work with C-suite executives, boards, and senior leadership teams across the region. They’re people who’ve already achieved significant success but hit a plateau. Maybe they’re struggling to lead through transformation. Maybe they’re aware their style isn’t resonating with younger teams. Or they’re preparing for a bigger role and know they need to develop differently. The common thread? They’re serious about their own development. They’re not looking for quick fixes; they want to understand themselves better and lead more effectively.

How do you measure whether coaching actually works?

We look at both internal and external metrics. Internally, we track shifts in thinking—how you perceive challenges, how you respond to stress, whether you’re making decisions from curiosity instead of fear. Externally, we measure business outcomes: improved team engagement scores, better strategic decisions, successful navigation of transformation initiatives, promotion readiness. You’ll also notice it personally—you’ll feel more confident, less reactive, clearer about what matters. The best measure is when leaders tell us they’re making different choices and getting different results.

What’s the role of mindfulness in your programs?

Mindfulness isn’t about meditation retreats or spiritual practice—though some people do find that valuable. For executive coaching, mindfulness means building awareness. You can’t change what you don’t notice. When you’re more aware of your automatic reactions, your patterns, your biases, you have a choice. Most leaders operate on autopilot, responding from habits formed years ago. Mindfulness creates the gap between stimulus and response. That gap is where conscious leadership happens. You’re more present in meetings, more intentional in your decisions, more authentic in your relationships.

What’s your experience with organizational transformation?

I’ve guided executive teams through significant transformations—digital transformation, restructuring, cultural shifts, mergers. The consistent pattern I’ve seen: transformation fails or succeeds based on the mindset of the leadership team. You can have the best strategy on paper, but if leaders are operating from scarcity, fear, or old mental models, the organization won’t shift. I work with boards and executive teams to develop the adaptive mindsets necessary for transformation. That means helping leaders think systemically, manage uncertainty differently, and lead through ambiguity. It’s challenging work, but it’s where real organizational change happens.

How do you work with regional cultural differences?

Leadership effectiveness is universal—integrity, emotional intelligence, strategic clarity matter everywhere. But the expression of leadership varies across cultures. In Southeast Asia, there’s often an emphasis on harmony, respect for hierarchy, and relationship-building that differs from Western contexts. I’ve spent years working across the region, so I understand these nuances. I’m not trying to turn Asian leaders into Western executives. Instead, I help them develop authentic executive presence within their cultural context. That might mean being more direct while maintaining respect, or being more collaborative while still making decisive decisions. It’s about finding your authentic leadership voice within the culture you’re leading in.
